I've been reading the Almark web novel, and some details are so different from the manga that the manga either was adapted from the light novel rather than the web novel or the manga added some original stuff itself.

No, it's a wholesome story about a boy who was born on a war-torn continent leaving the war because his father made a deal to enroll him into a magic academy. Dude is learning that there are other mages besides combat mages and stuff. It's kind of slice-of-lifey

is it good or bad change? Like Kaitanaka no Ossan manga is peak, Light Novel a letdown and the anime had to copy LN

Minor changes, I'd say good. Up until now neither the older web novel I'm reading now nor the manga I read years ago has had any narrative problems. They are both good.
